The challenge

The contract would roughly triple demand. The production line, co-manufacturing arrangements, warehouse and cold-chain distribution were sized for the old business, and the sponsor needed an investment plan it could trust.

Role

Mohannad Gomaa led the expansion program as project lead and supply chain expert for the sponsor and the management team.

What we did

  1. Assessed the production line and distribution network for bottlenecks.
  2. Built the capacity and investment plan with management and the sponsor.
  3. Negotiated procurement, co-manufacturing and logistics contracts.
  4. Reconfigured production layouts and outsourced a constrained process step.
  5. Improved warehouse throughput and cold-chain logistics.

Impact and results for the client

  • Production capacity up 3x
  • Shorter lead times and less waste
  • Lower transportation cost and faster delivery
  • Investment decisions the sponsor could underwrite
