From spend cube to signed MSAs: procurement for a PE-backed industrial services platform
A sponsor’s five-company platform had grown by acquisition, with no shared view of what it bought or from whom.
The challenge
Five operating companies, acquired one by one, each bought on its own terms. The sponsor wanted procurement savings it could see in EBITDA, and a procurement function that would keep capturing them after the program ended.
Mohannad Gomaa led the procurement transformation for the sponsor, from the invoice-level spend baseline through negotiations and signed platform MSAs.
What we did
- Built an invoice-level spend cube across all five companies, validated against 160+ invoices.
- Normalized rate cards across the platform, exposing 20% to 58% price dispersion for the same items.
- Designed a standalone procurement operating model: category ownership, approval thresholds and a supplier performance cadence.
- Sequenced a four-wave supplier consolidation with the site purchasing leads.
- Ran the RFx and MSA negotiations, closing platform agreements in the first wave.
- Tracked confirmed and gated EBITDA separately in a control tower the sponsor could audit.
Impact and results for the client
- Platform MSAs signed on $2.5M of equipment rental spend
- $620K to $1.3M of annual run-rate EBITDA identified
- 2.8x to 6.0x return on fee
- Site purchasing leads running categories on their own
