Standing up a $1B specialty chemicals carve-out
A PE sponsor carved a specialty chemicals business out of a public parent and needed it running on its own, with early cash and margin.
The challenge
The sponsor bought the business from its public parent with a tight TSA window. Twelve plants and three lines of business had to plan, buy and ship on their own without disrupting customers, while the deal thesis called for early cash and margin.
Mohannad Gomaa led the program and the IMO for the sponsor, accountable for the standalone operating model, TSA exit and the operational value-creation plan across supply chain, operations, procurement and commercial.
What we did
- Set up IMO and program governance from Day 1: SteerCo cadence, workstream charters, RAID and decision logs.
- Aligned suppliers across all 12 plants, transferring and renegotiating supply agreements ahead of TSA exit.
- Optimized inventory by line of business, with targets tied to service levels.
- Rebuilt S&OP so sales, operations and supply planning run on one plan.
- Handed a standalone operating cadence to the management team.
Impact and results for the client
- $7M of working capital released, within the first 90 days
- Production utilization up 15%
- Standalone operating cadence in place ahead of TSA exit
- Monthly S&OP owned and run by the leadership team
- Impact recognized publicly by the CEO
Rebuilt our S&OP and operating model structure, and drove true savings with real P&L impact.
