Day 1 without disruption: a global testing-laboratory acquisition
A European testing and laboratory group acquired a U.S. platform and needed a clean Day 1 and an integration plan the U.S. team would trust.
The challenge
This was the acquirer’s largest deal to date: a U.S. testing platform bought by a European parent. North America leadership wanted operations stabilized and customers protected first and synergies second, with a U.S. team that saw the buyer as a foreign company.
Mohannad Gomaa served as IMO lead, standing up the integration office before close and running SteerCo reporting to the global CEO and the North America president.
What we did
- Stood up the IMO before close: governance, function charters and SteerCo reporting.
- Ran one cross-workstream rhythm across procurement, operations, quality, commercial and IT.
- Built Day 1 readiness plans and a communication plan for employees and customers on both sides.
- Framed lab consolidation options by strategic value, not closing sites for their own sake.
- Handed the cadence, trackers and decision logs to the client team after close.
Impact and results for the client
- Day 1 delivered with no disruption to operations or customers
- Called the company’s most successful Day 1 by its CEO
- SteerCo decisions made from one source of truth
- Lab consolidation framed by strategic value for leadership decision
Our most successful Day 1: no disruption to operations or customers.
